How QA supported a complex POS and ERP transition with zero downtime
Who was the client?
One of South Africa’s largest and most recognisable retail chains was modernising its store technology by implementing a next-generation Point of Sale (POS) platform integrated with an Enterprise Resource Planning (ERP) system.
The retailer needed to transition more than 100 stores while maintaining transaction continuity, stock accuracy and smooth day-to-day store operations. The names of the POS and ERP platforms are confidential and cannot be publicly disclosed.
What was the problem?
The retailer’s legacy POS system was approaching end-of-life, creating a critical deadline for the new POS and ERP integration.
Any failure during the transition could have resulted in failed transactions, stock mismatches, incorrect pricing or settlement issues. For a large retail network, these issues could disrupt store operations, affect customer experience and lead to revenue loss.
The programme also involved multiple third-party vendors and remote teams working across different time zones, making coordination and delivery more complex.
Solution
Expleo took ownership of the quality assurance lifecycle, developing a testing strategy focused on POS reliability, ERP integration and deployment readiness.
The strategy included:
- Integration testing to validate data flows between the POS, ERP modules and connected systems
- POS testing covering barcode scanning, pricing, payments and transaction processing
- Regression testing to ensure changes did not affect existing functionality
- User acceptance testing (UAT) support to validate the solution against operational requirements
- Deployment readiness testing to assess whether the solution was stable and ready for rollout
Senior QA engineers with retail expertise were embedded in the programme, bringing knowledge of processes ranging from shop-floor barcode scanning to back-end settlement and ERP integration.
Daily stakeholder check-ins helped coordinate business, IT and third-party vendors, while Expleo’s virtual delivery model supported consistent testing across distributed teams.
Results
The transition was completed on schedule with zero downtime, supporting continuity across more than 100 stores.
Over the 12-month testing period, Expleo coordinated multiple vendors, tested four ERP modules and identified and resolved more than 300 defects before they could affect live operations.
The programme strengthened confidence in POS and ERP integration, stock accuracy and transaction continuity, while reducing the risk of disruption to store employees and customers during deployment.
The client described the implementation as “one of the smoothest transitions in our digital history” and recognised Expleo’s QA leadership as a key contributor to the successful go live.
