Our client is one of the world’s leading car manufacturers.
What was the challenge?
To optimise the life cycle of its vehicles and ensure digital continuity from design through production to after-sales service, our client decided to modernise its product development processes by implementing a new cloud-based Product Life Cycle Management (PLM) solution.
To ensure the success of this transformation, the manufacturer entrusted us with the task of supporting its staff in the transition to this new platform.
What solution did Expleo provide?
Expleo adopted a structured change management approach, divided into key phases, to ensure the successful implementation of the new system:
- Preparing for change: Before you build a house, you need a solid foundation. In the same way, successful change requires a carefully crafted strategy based on a clear vision, key success factors, stakeholder identification and impact analysis.
- Driving the change: Once the plan is in place, it’s time to bring it to life. The second phase focuses on execution – ensuring that everyone is guided every step of the way, the roadmap is carefully followed, and real-time adjustments are made to ensure long-term success.

What were the results of this change management?
We led the transformation using the certified Prosci® methodology.
Our primary objective was to reduce resistance to the new organisational structure and the introduction of the PLM system.
To achieve this, we implemented a tailored support programme:
- For the project sponsor: Providing the necessary tools and strategic advice to drive change and mobilise teams.
- For managers: Helping them to lead their teams through the transition.
- For employees: Explaining the rationale behind the change, involving them in the process and providing the necessary support to help them adapt to new ways of working.
By working closely with different departments and creating personas, we were able to conduct a detailed impact analysis and develop a three-pronged change management strategy: communication, training and ongoing support. With this solid foundation, we implemented the necessary action plans, taking into account potential resistance.
Through transparent communication and constructive dialogue, both sponsors and stakeholders actively participated in the project, making the change process much smoother.
At the end of the project, Expleo provided practical recommendations, underpinned by a thorough impact analysis and a well-defined persona mapping approach, to improve governance, communication, training and the long-term integration of these changes within the organisation.
These recommendations were instrumental in defining an effective communication, training and support strategy, as well as initiatives to manage resistance to change.
